Introduction

In group coaching, my primary focus is on enabling the team to operate from its own collective leadership - rather than relying solely on the authority of a single individual. The goal is to reach a level of maturity at which decisions can be made and executed even in the absence of the key leader.

In my work with leadership teams, I utilize the Collective Leadership Assessment™ (CLA) - a tool that reveals not opinions, but the actual way a team functions. I draw on it to identify what strengthens the team and what holds it back - in decision-making, communication, accountability, and trust.

Following the diagnostic, we move into the core work with the team. We conduct three sessions: first, we consolidate the report findings and establish priorities; next, we practice specific team competencies — giving feedback and feedforward, building trust, and confronting difficult topics; finally, we work on a significant strategic challenge facing the team. This sequencing ensures that change does not remain on paper alone, but begins to manifest in meetings, decisions, and day-to-day collaboration.

The coach serves as a "fly on the wall," observing a regular, typical SLT meeting (1 session in person, 2 sessions online). Not necessarily in consecutive weeks.

Assessment
Group leadership assessment using the CLA. All SLT members participate. The assessment results are ready in week 5 in the form of a report for the SLT. Each participant receives a copy of the report.

Preparatory session with CEO
Defining workshop objectives and participant roles
The CEO is briefed on the planned workshop agenda, their own role, and the role of the coach. The CEO's key objectives for the workshop are established.

Workshop #1
Debrief and group analysis of the CLA report
The first SLT session facilitated by the coach. Presentation of the CLA report, group analysis of results, and open discussion. Definition of SLT culture and values. Interactive exercises facilitated by the coach. Closure of unresolved past matters and a forward-focused orientation. Maximum presence in the here and now.

Workshop #2
Exercises: feedback, feedforward, trust, confrontation
The second group workshop. Work on trust, feedback, safe confrontation, autonomy, empowerment, accountability, and delivering results. Additional exercises are conducted.
